A B Corp certified premium horticulture exporter, shipping to the EU and Middle East, facing serious margin compression: revenue 12% below budget, profit before tax 42% below target, and production losses running at 29.7% — one stem in three. Data integrity problems in the ERP were making decisions impossible to trust.
An end-to-end diagnostic spanning seven functions: strategy, finance, operations, packhouse, production, sales and commercial. Sixteen source datasets reviewed, harvest-to-dispatch flows observed on site, one hundred issues diagnosed and prioritised with quantified financial exposure against each one.
Eight critical findings surfaced for immediate attention and a weekly operating cadence stood up around ten core KPIs, with named owners and exception triggers. Spoilage came down 9%. Export logistics cost came down 7%.
